HomePod AirPlay from Mac to HomePod suddenly broken

A couple of days ago AirPlay from my Mac mini (M1, Sonoma) to my HomePods (HomePod mini stereo pair) stopped working.

Playing music on the HomePods works, AirPlay from my iPad works, but AirPlay from the Mac remains silent even though the HomePods light up as if it were working!

Rebooting the Mac or the HomePods has not helped.

Any other ideas?

Update:

Yesterday AirPlay from the Mac worked fine.

Today it works 50%, only one of the stereo pair works. Playing music on the stereo pair itself uses both. AirPlay from the iPad uses both. From the Mac just one.

Not how it should be.
